Ads but no sales: what to check before increasing spend
A lack of sales is an observation, not a diagnosis. The same outcome can come from the audience, the offering, enquiry handling or the way results are counted.

Before increasing spend, locate the stage where the expected result disappears: impressions → visits → enquiries → qualification → proposal → payment. Check both the process and the completeness of its records.
1. Define what “no sales” means
Are there no enquiries, enquiries from unsuitable prospects, or conversations without payment? These are different situations. Also check whether purchases took place but could not be connected to advertising.
Use a comparable period and account for the sales cycle. Recently acquired prospects may still be deciding. Equally, a long sales cycle should not become an explanation for every delay without checking progress.
- Compare spend, enquiries, qualified leads, proposals and payments.
- Check definitions: a button click is not the same as a received enquiry.
- Identify when the prospects behind the sales assessment first arrived.
2. Check the audience and the advertising promise
A cheap lead may be unsuitable. Review what the person wanted, which offer they saw and whether the product fits their needs, budget and conditions. Enquiry content and reasons for loss are more useful than a general claim that leads are poor.
In the published SOFIA case, advertising had produced no deals for six months before the changes. Work included revisiting the audience, messages and offering. It illustrates why a review should go beyond bids and budgets; it does not establish the same cause in every business.
3. Follow the path from the ad to an enquiry
Check whether the landing page delivers on the ad's promise. Can a visitor understand the terms, find relevant evidence and contact the company on a phone?
Try the form, calling option and messaging link as a customer. A successful button press does not confirm message delivery. If analytics counts enquiries that never reach sales, investigate that gap first.
4. Inspect what happens after contact
For several recent enquiries, reconstruct receipt, assignment, first response, qualification, proposal and follow-up. Compare customers who bought with those who stopped.
If suitable enquiries go unanswered, extra traffic puts more pressure on the same process. If responses are timely but prospects repeatedly decline for the same reason, review the offering and expectations set by advertising.
- Is there an owner and a recorded next action?
- Is the loss reason known, beyond a closed status?
- Do the terms discussed by sales match the advertising promise?
5. Separate missing results from missing data
When advertising, messaging and CRM are disconnected, some sales may appear under an unknown source. Assess missing records and duplicates before drawing channel-level conclusions.

Choose the next step from the evidence
Write down a hypothesis, the evidence behind it and a way to check it. For example: “Form enquiries are missing from CRM; compare test submissions and delivery logs.” This is more actionable than “we need more marketing”.
If the cause is clear, a specific fix may be enough. If records conflict or losses occur at several stages, a marketing and sales review can help prioritise the work. The case results below belong to individual projects and are not forecasts for another business.
